Citigroup (C) — moat facet
Citi's banking arm swings from 20% returns to losses with the deal cycle.
Banking is Citi's smallest core business and its most volatile. It earned $6,384 million of revenue and $940 million of net income in 20251, about 7.5% of Citi's revenue2.
It combines investment banking with corporate lending. Investment banking fees were $4,618 million in 2025: advisory $1,908 million, equity capital markets $699 million and debt capital markets $2,011 million3. The rest, about $1,766 million4, came from corporate lending, after losses of $118 million on the hedges that protect the loans5.
Fees are paid per deal, and loans earn a spread. In 2026 Citi reallocated part of the corporate-lending revenue to Services and Markets, which it said decreased the revenues of Banking6; on the old basis 2025 Banking revenue was $8,215 million7. The figures here are on the new basis.
The history is a cycle. Revenue was $8,026 million in 2021, then $4,794 million, $3,909 million, $5,318 million and $6,384 million8. Investment banking fees fell from $6,013 million in 2021 to $2,713 million in 20239. Net income went from $4,158 million in 2021 to losses of $220 million in 2022 and $646 million in 2023, then $856 million and $940 million10.
Returns followed: 20.6% in 2021, minus 2.2%, minus 7.3%, 6.7% and 10.2% in 2025, on $9.2 billion of allocated capital in the last year11. The efficiency ratio was 70%12.
The deal market turned in 2026. Revenue was $1,922 million in the second quarter, up 34%, with investment banking revenue of $1,548 million, up 44%, and a return of 18.0%13. Corporate lending declined in the quarter, excluding hedge marks14.
The 2026 reallocation changed Banking's history as well as its present. On the old basis its income from continuing operations was minus $31 million in 2023, $1,529 million in 2024 and $2,324 million in 202515. On the new basis 2025 shows $935 million16, about three-fifths less17.
The business is more American than the rest of Citi. North America earned $3,407 million of Banking's 2025 revenue and international $2,977 million18, so about 47% came from abroad19, against about 69% in Services. Equity underwriting has not recovered at all: it earned $2,152 million in 2021 and $699 million in 202520, about two-thirds less21.
Credit costs rose with the recovery. The provision for credit losses was a release of $224 million in 2024 and a charge of $720 million in 202522. Citi's Investor Day set Banking a near-term return in the mid-teens and a medium-term return in the mid-to-high teens, with revenue growing at a low-to-mid-single-digit rate23; the segment earned 15.8% in the first quarter of 2026, when the targets were set24.
This is a line that earns its cost of capital only in good years. The next test is the next quiet one: fees below $3 billion with the return negative again would confirm that Citi's banking arm is a way to sell its other services, not a business on its own.
