Citigroup (C) — threat to the moat

Citi's wealth business spent 84 cents of each revenue dollar in 2025, more than any other business.

The wealth business has been expensive to run. Its efficiency ratio was 84% in 20251, the highest of Citi's five main businesses; Services ran at 48% and cards at 37%23.

The costliest of the five businesses.

High costs come with the model. Private bankers, advisers and branches are paid whether or not clients trade, and a wealth business needs a large asset base before its fees cover them.

The latest quarter showed the cure working. Wealth operating expenses were $2.4 billion, up 3%, against revenue up 13%4.

The second quarter showed how far the ratio can fall: operating expenses of $2,377 million on revenue of $3,177 million5, about 75%6.

The ratio has been above 80% in every year of the recast series: 82% in 2021, 95% in 2022, 104% in 2023, 96% in 2024 and 84% in 20257. In 2023 Wealth spent $9,721 million to earn $9,331 million8.

The cost base barely moved while revenue recovered. Operating expenses were $9,374 million in 2024 and $9,455 million in 2025, about 1% more, while revenue rose about 16%910. Quarter by quarter the ratio came down from 107% in the first quarter of 2024 to 83% in the fourth quarter of 202511.

The ratio rose before it fell. Wealth expenses went from $8,061 million in 2021 to $9,721 million in 2023, about 21% more, while revenue fell1213. Citi put the second quarter's 3% cost increase down to higher technology costs and performance-related compensation14.

The latest quarter was better: expenses of $2,377 million on revenue of $3,177 million, a ratio of about 75%1516.

The ratio should keep falling if the plan holds. Above 80% for 2026 as a whole, the cost base would still be too big for the franchise.
