No Backlog; the Deposits Are the ContractWide moat

Citigroup (C) — moat facet

Citi's clients sign no order book, but $934 billion of their cash is wired into its payment systems.

A bank has no backlog in the ordinary sense, and Citi reports none. Checking revenue concentration and forward commitments separately gives two different answers. On revenue, Citi discloses no customer above 10% of the total; the only concentration it reports is the card partners on the page beside this one1. On commitments, the nearest thing Citi has to contracted future business is the institutional deposit base.

End-2025 deposits ($bn)Institutional — 67%Consumer, wealth and other — 33%Citigroup Form 10-K FY2025; other calculated as total less institutional
Two-thirds institutional.

That base is large. About $934 billion of Citi's $1.4 trillion of end-2025 deposits were institutional, across about 90 countries2, about two-thirds of the total3. Most of it sits in Treasury and Trade Solutions, where about 80% of deposits come from clients with relationships longer than 15 years4.

These balances behave like a contract without being one. They can be withdrawn on demand, but they are tied to payment systems the clients have built around Citi. Average Services deposits were $1,017 billion in the second quarter of 2026, up 19%5.

Services holds most of the base. On the old segment basis, Services averaged $935 billion of Citi's $1,422 billion of deposits in the fourth quarter of 20256, about 66%7.

The base grew through 2024 and 2025. Average Services deposits were $808 billion in the first quarter of 2024 and $935 billion in the fourth quarter of 2025, about 16% more89, with treasury services rising from $684 billion to $780 billion10.

Citi's end-of-period deposits were about $1.5 trillion in June 2026, up 10%, "driven by an increase in Services"11.

Average Services deposits were $1,017 billion in the second quarter of 2026, up 19% on a year earlier12.

The weakness is that the clients are correlated rather than concentrated: all of them react to the same interest rates and the same news about Citi. A quarter in which institutional deposits fell faster than Citi's own reserves of liquidity would reveal how much of the base was committed and how much was merely present.
