Caterpillar sold more than ever in 2025 and earned 18% less, because tariffs and lower construction prices ate the extra volume.

2025 was Caterpillar's biggest year for sales and a disappointing year for profit. Total sales and revenues were a record $67,589 million1, "the highest in Caterpillar's history"2. Profit fell to $8,884 million from $10,792 million, and diluted earnings per share to $18.81 from $22.053.

Volume gains swamped by cost and price.

The bridge explains it. Sales rose because of higher volume of $3.389 billion, partially offset by unfavorable price realization of $817 million4. Operating profit fell 15%, to $11.151 billion, because of unfavorable manufacturing costs of $2.148 billion, which largely reflected higher tariffs, and the lower price, partly offset by $1.218 billion of profit from higher volume5. The operating profit margin was 16.5 percent, against 20.2 percent in 20246.

Price fell where competition is sharpest. Construction Industries gave up $1,136 million and Resource Industries $272 million, while Power & Energy gained $592 million7. The machines that face the longest list of named competitors lost price; the engines and turbines in short supply gained it.

The effective tax rate rose too, to 24.0 percent from 19.7 percent8, which widened the gap between operating and net profit.

The costs sat in the manufacturing line. Cost of goods sold was $44,752 million in 2025 against $40,199 million in 20249, an increase of about 11%10 on sales and revenues up about 4%11. That gap, not any collapse in demand, is the story of Caterpillar's 2025.

The year's lesson is that Caterpillar's moat did not protect construction margins against tariffs and a softer price environment at the same time. Operating margin is the figure to follow: the adjusted margin was 17.2% in 202512, and a second year in that region with sales still rising would mean the costs have become permanent.
