Sumitomo borrowed over a trillion yen for its two largest deals, and its risk buffer shrank by two-fifths.

Sumitomo's gross interest-bearing liabilities were ¥3,254.7 billion at March 2025 and ¥4,177.1 billion at March 20261, and ¥4,427.7 billion at June 20262. The increase of nearly ¥1.2 trillion paid for SCSK and Air Lease34.

At the same time the buffer against its risks narrowed. The company's own measure of its core risk buffer against risk-weighted assets showed a surplus of ¥1,410 billion at March 2025 and ¥870 billion at March 20265. The equity ratio fell from 40.0% to 33.9%6.

The debt is manageable at current profit levels, and the company has a plan to reduce it7. The risk is timing: a downturn in leasing, commodities or Japanese IT spending before the asset sales are done would find a less resilient balance sheet than the one that absorbed the 2021 loss.

Part of the debt is project finance without recourse to the parent, ¥251.9 billion8.

Total assets grew with the debt, from ¥11,631,161 million at March 2025 to ¥13,638,338 million at March 20269, partly on the mark-to-market valuation of the precious metals leasing business in Mineral Resources10. Assets that are revalued with metal prices can shrink as quickly as they grew.

The number that tests this threat is the risk buffer surplus. Rising from ¥870 billion would show the balance sheet rebuilt; falling further would show the investment programme outrunning it.
