IBM Consulting earns thin margins against open competition, and its value is that it carries IBM's software into client systems.

IBM Consulting is the company's largest channel to clients and its weakest moat. It brought in $21,055 million in 2025 and earned $2,464 million of segment profit, an 11.7% margin1. Its revenue was $20,058 million in 20222, so it has grown about 5% in three years3.

Better, on productivity.

The competition is open. IBM names Accenture, Capgemini, India-based service providers, management consulting firms and the consulting practices of accounting firms4. Consulting's gross margin of 28.1%5 is what a business sounds like when clients can put each project out to tender.

What it offers IBM is access. Consulting builds and runs the systems into which IBM's software goes, and it carried most of the generative-AI work IBM reported in 2024 and 2025: about four-fifths of that book of business came from Consulting6. Its backlog was $31.9 billion at the end of 20257, about a year and a half of revenue8.

The margin is improving. Consulting's segment margin rose from 10.2% in 20239 to 12.1% in the second quarter of 202610, on productivity rather than price.

IBM uses its own operations as a showcase for the consulting business. It said clients see the results of its internal transformation "and look to us to help them on their own transformations, driving over 1,000 Client Zero engagements this year"11. That is a sales argument, not a moat, but it shows how IBM uses Consulting: as a way into client decisions that later involve its software.

Consulting is a thin moat that serves a wider one. The falsifying number is its margin: 12.1% in the latest quarter12; a fall back below 10% would mean IBM is buying consulting volume at a price that no longer pays for itself.
