IBM (IBM) — moat facet
IBM Consulting competes on equal terms with firms that only consult, and its one edge is owning the software the projects run on.
In Consulting, IBM is one bidder among many. Its annual report lists "global firms such as Accenture, Capgemini, India-based service providers, management consulting firms, the consulting practices of public accounting firms, engineering service providers, and niche specialists"1. That is the longest and least differentiated of its three competitor lists.
The results look like an open market. Consulting revenue was $20,692 million in 2024 and $21,055 million in 20252, growth of about 1.8%3. Its segment profit margin was 11.7%4, and its gross margin 28.1%5. Signings fell 13.3% in 20256 and rose 6.8% in the first half of 20267.
What IBM brings that the others do not is its own software and infrastructure. A consulting firm that also owns Red Hat, the mainframe and the software on it can offer a client one party to hold responsible. IBM's report describes its consulting as helping clients adopt its hybrid cloud and AI platforms8. Against a pure consultancy that is an advantage on projects that use IBM technology and a handicap on those that do not, where clients may prefer an adviser without a product to sell.
The relationship is plain competition, won contract by contract, with no switching cost on new work. It is the thinnest part of IBM's moat.
The quarterly figures show IBM holding its position rather than gaining. In the second quarter Consulting revenue was flat as reported and up 1.1% adjusted for currency9, while signings grew 5.0%10. The first quarter had shown Consulting revenue up 4 percent, and 1 percent at constant currency11. In a market where the largest rivals compete on the same terms, a business growing at about the rate of currency movements is holding still.
What would show IBM losing this contest is its consulting revenue shrinking while signings rise; if both fall together for a full year, the rivals are taking the new work too.
