IBM (IBM) — moat facet

No IBM client reaches 10% of revenue, but the $68 billion backlog is disclosed only as a total, so its concentration is unknown.

IBM's revenue is not concentrated, and that is disclosed plainly: no single client represented 10% or more of revenue in 2025, 2024 or 20231. It serves clients in more than 175 countries2, and about 60% of revenue comes from outside the United States3.

The home market grew again in 2025.

The backlog is a separate question, and IBM's answer is incomplete. Remaining performance obligations were approximately $68 billion at the end of June 2026, down from about $71 billion at the end of 202545. IBM does not disclose how much of that any client holds. Consulting reports its own backlog of $31.9 billion, built from signings rather than accounting commitments6. So revenue concentration is known to be low; backlog concentration is not known at all.

The kinds of client matter more than their size. Governments, including the United States federal government, buy under contracts that "may be subject to periodic funding approval"7. Large banks and other mainframe clients buy in waves set by IBM's launches. Kyndryl, once part of IBM, became a customer after the spin8.

The client base is a wide moat by breadth and a narrow one by growth: many buyers, none dominant, spending more slowly than the market IBM describes.

The scale of that client base shows in the workforce that serves it. IBM and its wholly owned subsidiaries employed 264,300 people at the end of 2025, with another 8,700 in less-than-wholly owned subsidiaries and about 13,800 in a complementary workforce of contractors9. That is roughly $255,000 of revenue per employee of the wholly owned companies10, a figure closer to a services firm than to a software company, because a third of revenue is consulting.

The number that tests the backlog half of the picture is RPO. At about $68 billion11, a further fall in the next two quarters would mean IBM is delivering faster than it is signing.
