IBM paid $11.6 billion for Confluent, twice its half-year free cash flow, to make data the reason customers stay.

IBM announced the purchase of Confluent on 8 December 2025 at $31 a share, an enterprise value of about $11 billion1, and completed it on 17 March 20262. The total purchase price was $11,602 million3, with $7,238 million recorded as goodwill4, about 62%5. Confluent sells software for moving data between systems as events happen, which IBM places in its Data category.

Each deal larger than the last.

The effect showed at once. Data revenue was $6,299 million in 2025, up 11.9%6. In the second quarter of 2026 it grew 18.9%, "reflecting the contribution from recent acquisitions, primarily Confluent"7.

It is larger than IBM's other recent purchases: Apptio cost $4,612 million in 20238 and HashiCorp $7,433 million in 20259. Together with Confluent, IBM spent about $10.5 billion on acquisitions in the first half of 202610, more than twice its free cash flow of $4.8 billion over the same six months1112.

The fit is with IBM's AI pitch: models are only as useful as the data fed to them, and Confluent moves data continuously. That argument is plausible and unproven in IBM's numbers.

The Data category shows the effect in dollars. It brought in $1,782 million in the second quarter of 2026 against $1,499 million, and $3,256 million in the first half against $2,736 million13, up about 19.0%14. Before Confluent, Data grew only 3.1% in 202415. The category IBM chose to strengthen by acquisition had been its slowest-growing software line.

The acquisition earns its keep if Data keeps growing in the mid-teens after March 2027, when Confluent is in both years. If growth then falls back toward the 11.9% of 2025, IBM will have paid $11.6 billion for a business that did not change the category's trajectory.
