IBM (IBM) — the future bets
IBM's bets on quantum, open-source security and AI are aimed at the clients it already has, which makes them plausible and unproven.
IBM's future bets are paid for out of a research budget that is growing faster than revenue. Research and development was $6,775 million in 2023, $7,479 million in 2024 and $8,316 million in 20251, up about 11.2% last year2 against revenue growth of 7.6%3.
Four bets matter. Quantum computing, where IBM plans to invest more than $10 billion over five years4 and targets a fault-tolerant machine by 20295. Lightwell, a $5 billion commitment announced in July 2026 to address vulnerabilities in open-source software6. Generative AI, which IBM measured as a book of business worth more than $12.5 billion at the end of 20257 before it stopped reporting the figure. And distributed infrastructure, Power and Storage, which grew 37.3% in the second quarter of 20268.
They share a pattern: each extends a relationship IBM already has rather than opening a new market. The quantum machines, Lightwell's security work and the AI consulting are aimed at the same banks and governments that run IBM mainframes.
None of them yet has a revenue line of its own in the filings. That makes them options rather than businesses, and IBM is paying for them while its free cash flow is also paying for acquisitions and a dividend of about $6.3 billion a year9.
The bets are not new in kind. IBM's reports have described a hybrid cloud strategy since before the Kyndryl spin: in 2022 IBM said "total hybrid cloud revenue of $22.4 billion" represented 37 percent of its revenue10. What has changed is the size of the commitments attached to the newer ones: more than $10 billion for quantum11 and $5 billion for Lightwell12, announced within two months of each other in 2026.
The measure of whether the bets are affordable is research spending against revenue. It was about 12.3% of revenue in 202513; if it rises above 14% without new revenue lines appearing, the options are costing more than the core can easily fund.
