The Revenue LinesNarrow moat
RTX (RTX) — moat facet
RTX's three segments sell almost the same amount, but Collins earns nearly twice what Pratt & Whitney does on smaller sales.
RTX reports three segments, and they are almost the same size. In 2025 Pratt & Whitney sold $32,916 million, Collins Aerospace $30,196 million and Raytheon $28,043 million1. Their shares of segment sales were 36%, 33% and 31%2.
Their profits are not alike. Collins earned $4,923 million, Raytheon $3,227 million and Pratt & Whitney $2,596 million3. Collins produced 46% of segment operating profit, Pratt & Whitney 24%4.
The chart in this app shows the three segments' sales for 2021 to 2025, on the three-segment basis the 2023 annual report introduced5. The bands include sales between segments, so they add up to more than RTX's revenue: segment sales were $91,155 million in 2025 against net sales of $88,603 million, the difference being $2,552 million of eliminations and other items6. Pratt & Whitney's 2023 band is net of the $5.4 billion powder-metal sales reduction7.
The lines grow at different speeds. From 2021 to 2025 Pratt & Whitney grew about 81%, Collins 43% and Raytheon 5%8. In the second quarter of 2026 the order reversed: Raytheon grew 18%, Pratt 16% and Collins 8%910.
Each line is also a different kind of customer relationship. Raytheon sold $19,237 million of its $27,892 million of external sales to the U.S. government in 2025, Pratt & Whitney $23,560 million of its $32,916 million to commercial customers, and Collins $18,858 million of $27,585 million to commercial aerospace11. The three lines share a balance sheet, a research budget and a name, but they answer to three different buyers.
The inter-segment sales explain part of the gap between the bands and revenue. Collins sold $2,611 million to the other segments in 2025 and Raytheon $151 million12; the rest of the $2,552 million difference is other eliminations. The chart therefore overstates each segment's outside business slightly, most of all Collins's.
The lines describe one company with two cycles, commercial aerospace and defence. The figure to follow is Pratt & Whitney's share of segment operating profit, 24% in 202513; if it rises toward a third, RTX's largest line has started to earn its size.
All three segments' margins rose in 2025.
Whether the biggest line earns its size; a rise toward a third would mean it has started to.
