RTX (RTX) — moat facet
Pratt & Whitney is RTX's biggest segment and its thinnest earner, because it is still paying for an installed base that has only begun to pay it back.
Pratt & Whitney is RTX's largest segment and its worst-paid one, and both facts come from the same place. It sold $32,916 million in 2025 but earned $2,596 million, a 7.9% margin12. It earns less because it is still paying to build an installed base, and it is the larger segment because that base is already enormous.
The mechanism is the engine business everywhere: sell the engine at a discount, earn on maintenance for decades. RTX describes the discounts, guarantees and financing it offers "in order to secure both new engine business and the aftermarket revenues"3. What it has bought is a GTF fleet of more than 2,600 aircraft4, a mature V2500 fleet through IAE, and the only engine for the F-355.
That base is now producing. Services were 44% of Pratt & Whitney's 2025 sales6, commercial aftermarket supplied $2.9 billion of its $4.8 billion of organic growth7, and the segment's margin has risen from 2.5% in 20218.
Three things hold the moat back. The powder-metal recall, on its own page, cost $2.9 billion of operating profit in 20239. The young GTF fleet earns less per overhaul than the mature one. And Pratt & Whitney sells its most important commercial engine into a market where the airline can choose the other engine; GE Aerospace's page on this contest describes it from the rival side.
The rival keeps the scoreboard. GE Aerospace's commercial engine segment earned a 26.6% margin in 202510; Pratt & Whitney earned 7.9%.
The second quarter of 2026 showed the mix moving the right way. Pratt & Whitney's commercial aftermarket sales rose 25% and military sales 23%, while commercial original-equipment sales fell 8% because of large-engine mix11. Its adjusted operating profit rose $132 million to $740 million, driven by aftermarket and military volume12.
This facet is narrow and widening. Its measure is the segment margin, 8.3% in the latest quarter1314; if it climbs past 10% as GTF shop visits mature, the installed base is paying, and if it stalls below 8% the discounts were too deep.
Margin 2.5% (2021) to 7.9% (2025); services 44% of sales.
The size of the engine franchise; growth driven by aftermarket rather than new engines is what makes it durable.
