Health CareNarrow moat

Procter & Gamble (PG) — moat facet

Health Care grew sales 11% and earnings 13% in three years, the best record of any P&G segment, and is about to add Thorne.

Health Care is P&G's fourth-largest segment and, over three years, its fastest-growing. It sold $12,456 million in fiscal 2026, up 4%, and earned $3,163 million before tax and $2,404 million after1. It was 14% of P&G's net sales and 15% of its net earnings2.

The fastest-growing segment over three years.

What is inside is two businesses. Oral care, Crest and Oral-B, was 8% of P&G's net sales; personal health care, with Metamucil, Neurobion, Pepto-Bismol and Vicks, was 6%3. P&G says it holds nearly 30% of global oral care4. It makes health products at 19 sites5.

The history is growth by purchase as well as by selling. P&G bought Merck KGaA's over-the-counter business for $3.7 billion in fiscal 20196 and agreed in August 2026 to buy Thorne for $3.8 billion7. Health Care's share of P&G's net sales rose from 11% in fiscal 2016 to 12% in fiscal 2019 and 14% in fiscal 20228910.

How it is paid: through retailers and pharmacies11. Oral care has a replacement annuity of its own, since an electric toothbrush brings years of brush-head purchases.

Profitability is solid. The net margin was 19.3% in fiscal 2026, down 100 basis points12, and 18.9% in fiscal 202313; the pre-tax margin was about 25.4%14. Net earnings rose from $2,125 million in fiscal 2023 to $2,404 million in fiscal 20261516, about 13%17.

Growth has slowed. Sales rose 5% in fiscal 2024, 2% in fiscal 2025 and 4% in fiscal 2026181920. The fiscal 2026 increase came from currency 3 points, price 2 and mix 1, against volume down 2%21; organic sales rose 1%22. Oral care organic sales were flat, with a mid-teens decrease in Greater China23. In the June 2026 quarter sales rose 1%, organic sales fell 1% and net earnings fell 10%24. Segment share rose 0.4 points for the year25.

The outlook depends on Thorne and on China. Health Care carries $7,884 million of goodwill26 and spent $592 million on capital in fiscal 202627. Its chief executive retired in June 202628.

Health Care took its share of the restructuring. Its restructuring charges were $132 million in fiscal 202629, and its depreciation and amortisation $439 million30. It makes its products at 19 sites31, and its capital spending rose to $592 million in fiscal 2026 from $526 million32.

This is a narrow business with the best recent record in P&G. That would change if organic growth stayed near 1% after Thorne closes, because the segment's claim to be P&G's growth engine rests on the purchases adding momentum, not just size.

Moat trajectory: Holding steady

Sales +4% in FY2026 (organic +1%); share +0.4pt.

The segment's profitability as it grows by acquisition; a fall below 18% would mean the purchases are diluting it.
