A fragmented market does not produce a decisive battle; it produces a slow drift, and drift is harder to see and harder to answer.
PKO holds about 15% of Polish banking assets1. A rival does not need to displace it to grow — it needs only to win the next generation of current accounts, or to price deposits slightly better for a few quarters, and the shift shows up years later as a share number nobody watched.
The specific vulnerability is that PKO's own franchise is held by inertia rather than superiority. Customers stay because moving is a chore, which protects the existing base and does nothing at all for the customers who have not chosen yet.

The consolidation risk compounds it. Erste Group took control of the third-largest bank in January 20265; a market of 29 banks6 that combines into a market of twenty produces rivals large enough to compete on cost, which is the one dimension where PKO's 31,1% cost-to-income ratio7 currently protects it.
Watch PKO's share of sector deposits rather than its deposit growth. Growing 12,9% in a market growing faster is losing, and the absolute figure would look excellent all the way down.
