✦ The Allegro EcosystemNarrow moat

PKO Bank Polski (PKO) — the future bets

Allegro Klik and Allegro Kapital put PKO inside twenty million Polish shopping baskets.

PKO's directors' report describes the "Partnership with Allegro" as "the Bank's first ecosystem"1 — a striking phrase for an institution that has been taking Polish deposits for over a hundred years.

Two live products inside Poland's largest marketplace. A partnership that never reaches the income statement is a press release.

The arrangement puts PKO products inside Poland's dominant marketplace: Allegro Klik and Allegro Kapitał, which the bank calls the foundation for "the largest embedded finance platform in Poland"2. From Allegro's side the same partnership funds Allegro Pay, which finances 15,4% of purchases on the platform3.

The strategic logic is exact. PKO has deposits, a banking licence and a cost of funds; Allegro has 20,4 million active buyers and the moment at which credit is actually wanted. Neither could easily build the other's half.

What PKO is buying is customer acquisition and fee income at a moment when it needs both — fees are 17,3% of income and growing 2,4%4.

What it is conceding is the relationship. The customer's experience is Allegro's, and the bank is the balance sheet behind it.

The asymmetry is worth stating plainly, because the app carries both sides of it. Allegro's own pages describe PKO as the partner that removes a funding ceiling on a product financing 15,4% of its purchases5; PKO's describe Allegro as its first ecosystem6. Both are true, and the party that can more easily find a replacement is Allegro.

The measure is fee and commission income growth. The partnership is not disclosed separately, so the only visible test is whether the line it is meant to lift begins to move — and at 2,4% it has not yet.

Moat trajectory: Widening

Allegro Klik and Allegro Kapital both launched, and the bank describes the partnership as its first ecosystem.

The number that tests this moat
Reported
Share of Polish loans to individuals
24,4% at end-2025, from 21,9% in 2021

PKO discloses no revenue from the Allegro products, so the test is whether its retail lending share keeps rising as the ecosystem adds customers.
