Capital Recycling and the ¥1 Trillion BuybackNarrow moat

Mitsubishi Corporation (8058) — moat facet

Mitsubishi runs 244 companies against return targets and sells what misses them, and last year's return on equity still fell to 8.5%.

Mitsubishi manages itself as a portfolio. It set three-year profit and return-on-invested-capital targets for all 244 of its operating companies1, and an earlier programme reviewed 160 low-growth or underperforming companies, keeping 87 and replacing 732. What does not meet the target is sold, and the gains are called capital recycling.

Three years of decline to well below the company's own target.

The scale is large. Capital recycling and one-time items together contributed ¥268.8 billion to net income in the year to March 2025 and ¥96.8 billion in the year to March 20263, and the guidance for the current year includes ¥280.0 billion4. The Corporate Strategy 2027 plan targets ¥2.1 trillion or more of divestitures over three years, against ¥4.6 trillion or more of investment and ¥2.5 trillion or more of shareholder returns5.

The most visible result is the buyback. Between April 2025 and March 2026 Mitsubishi bought back 318,397,611 shares for about ¥1 trillion, 7.9% of its shares outstanding, and cancelled them on 30 April 20266, leaving 3,710,528,742 shares issued7. The dividend is progressive: ¥125 is guided for the current year8, against a split-adjusted ¥44 for the year to March 20209.

The discipline has a limit. Return on equity was 8.5% in the year to March 202610, against a target of 12% or more11, and the company caps its net D/E at about 0.6 times12.

The company holds the portfolio to a leverage limit. Net interest-bearing debt was ¥3,888.2 billion at March 202613, and net D/E 0.3814. S&P rates it A and Moody's A215.

The previous plan, MCS 2024, delivered what this one aims for: average ROE of 12.5%16. The current plan has begun at 8.5%17.

The measure is ROE. The company's own forecast is 11.5% for the current year18; reaching 12% on a smaller share count would say the recycling and the buyback are working together.

Moat trajectory: Holding steady

Capital recycling fell sharply in the latest year while the buyback shrank the share count; ROE is forecast to recover.
