A leased store closes itself at the lease expiry; an owned one can be kept open by a manager who would rather not write the impairment.
Owning the estate removes a landlord and installs a different problem: there is no lease expiry to force a decision.
A leased store closes itself. When the term runs out somebody has to justify signing again, and a weak site fails that test on its own. An owned store has no such moment. It sits on the balance sheet at a depreciated historic cost, produces some contribution above its marginal running cost, and can be kept open indefinitely by a district manager who would rather not write the impairment.
Walmart's disclosures do not break out store-level economics, so an outside investor cannot see which of the 4,611 units are earning their keep. What is visible is that the American estate has barely changed in size for years while the country's shopping patterns have changed a great deal, and that the company's stated priority is remodelling rather than opening.
The international business shows the alternative and its own cost. There Walmart leases 4,257 of 5,743 stores1, which buys flexibility — and Walmart has used it, exiting markets repeatedly over the past decade — at the price of a landlord's margin on every sale and a 3.9% operating margin against 5.2% at home2.
The honest position is that ownership is right for a network this dense and this old, and that it delays bad news. Watch Walmart U.S. net sales per store, about $104.7 million in fiscal 20263. Density is what makes the owned estate an advantage; if it falls while the store count holds, the estate is quietly becoming a place to store depreciation.
