Dollar General: Four Times as Many StoresNarrow moat

Walmart (WMT) — moat facet

The competitor is not cheaper. It is closer, and the relevant cost includes the drive.

Dollar General operates 20,942 stores in 48 states1. Walmart operates 4,611 in the United States2. The smaller company, by revenue, has more than four times as many buildings, and that is the entire competitive proposition.

The dollar chains compete on distance rather than price, and take the small, frequent fill-in trip in towns a supercenter will never justify.

The dollar chains do not compete with Walmart on assortment, price per unit or quality. They compete on distance. A store of a few thousand square feet in a town of two thousand people serves a catchment a supercenter will never justify, and it captures the fill-in trip — the one where somebody needs milk, batteries and paper towels and is not going to drive twenty minutes for them. In rural America, which is Walmart's founding territory, this is the competitor that is physically closer.

The economics are genuinely different. A dollar store carries a curated few thousand items, mostly consumables, at pack sizes chosen to hit a price point rather than a unit cost, and it is frequently more expensive per ounce than Walmart. Customers buy anyway, because the relevant cost includes the drive.

Walmart's answer has been the neighbourhood market format — 694 units averaging 42,000 square feet3 — which is closer to the customer than a supercenter and still fifteen times the size of a dollar store. It is a partial answer. The format Walmart has never built is the genuinely small one.

What makes this competitor manageable rather than dangerous is the basket. The fill-in trip is small, frequent and low-margin, and losing it costs Walmart less than losing the weekly stock-up. What would make it dangerous is the dollar chains adding fresh food at scale, which several have attempted.

Watch Walmart U.S. transactions excluding fuel, up 1.5% in the June 2026 quarter4. The fill-in trip is a transaction rather than a ticket, so this is the line where proximity competition registers first.

Moat trajectory: Holding steady

The dollar chains have more than four times Walmart's American store count and take the fill-in trip rather than the weekly one, which is a small and low-margin loss. Walmart's neighbourhood market format is a partial answer that has not been expanded aggressively; neither side is gaining much on the other.

Dollar General store count
20,942 against Walmart's 4,611

The dollar chains compete on distance rather than price, and take the small, frequent fill-in trip in towns too small for a supercenter. What would make them dangerous is fresh food at scale.
