Amazon (AMZN) — threat to the moat

Temu and Shein undercut from the factory floor, courting Amazon's own sellers.

A new kind of competitor has come at the marketplace from underneath: the Chinese cross-border giants, Temu and Shein, selling direct from factory to consumer at prices Amazon often cannot match. By collapsing the supply chain — no middlemen, no domestic inventory, goods shipped straight from Chinese manufacturers — they undercut Amazon on the price-sensitive long tail of cheap goods, and they have won enormous traffic doing it.

Online store sales shrank in 2022 and grew in single digits through the years Temu and Shein arrived, reaching 9% in 2025.

The danger is twofold. They peel away the most price-driven shoppers and the cheapest end of the catalog1, and they court Amazon's own third-party sellers, many of whom source from the same Chinese factories and can list on Temu directly. If the everything store is undercut on price at the bottom and its sellers are wooed away, two sides of the flywheel feel it at once.

Ultra-cheap direct shipping, though, is slow, the quality is uneven, and returns are a chore — so the model competes on price alone and forfeits the speed, trust, and convenience that are the heart of Amazon's promise. Regulators are also tightening the duty-free loopholes that make the cross-border economics work. Amazon has responded with its own low-price, direct-from-China storefront.

On the scale, moderate. The China challengers genuinely capture the price-first shopper and pressure the cheap end of the catalog — but they compete on a single dimension where Amazon chooses not to, and they cannot easily match the speed and trust that keep the broader customer loyal.
