An agent is only as good as what it can see, and the documents, messages and identity directory already sit inside Microsoft 365.
For years Microsoft's relationship with the big application vendors was mostly cooperative: Salesforce, ServiceNow, Workday and SAP ran their software on Azure and integrated with Office, and Microsoft's own Dynamics competed politely at the edges. AI agents ended the politeness. An agent that can read a company's email, files and calendar and then take actions in its systems is competing for the same budget as the workflow applications those systems support.
Microsoft's structural advantage in that fight is the same one it has everywhere: it already holds the data an agent needs. The documents, the messages, the identity directory and the meeting history sit inside Microsoft 365 — and an agent with access to all of it1 starts from a position no independent application vendor can match without asking Microsoft for permission.
The counter-argument is that workflow depth is not easily replicated either: Salesforce knows what a sales process is, ServiceNow knows what an IT ticket is, and a general-purpose assistant with excellent context can still be worse than a specialist with a decade of process logic. Watch whether customers buy agents from the application vendor or from Microsoft when both are offered, and watch the partners' posture — vendors that spent a decade building on Azure hedging toward other clouds would be the clearest sign the relationship has turned.
Agents turned polite coexistence into direct competition, and Microsoft entered it holding the data — documents, messages, identity — that any useful agent needs. Widening from a strong position, with a real counterweight: workflow depth took the application vendors a decade to build and a general assistant does not automatically replace it.
Dynamics is Microsoft's smallest major line and the one aimed squarely at the best-of-breed vendors, so its growth is the honest score in that fight. Eighteen per cent is respectable and not disruptive — the whole Dynamics line is $9.0B against Salesforce's far larger base. Watch whether agents change that ratio or merely re-decorate it.
