Turning the health shift from a threat into shelf space — hydration as the second act.
The hydration category — bottled water, sports drinks, and the newer functional waters — is Coca-Cola's most important defense against, and conversion of, the health trend that pressures its core. Through Dasani and smartwater in water, Powerade and the acquired BodyArmor in sports hydration, and functional and flavored waters, the company positions itself to capture the consumer who is moving away from sugary soda precisely toward these drinks. The health shift, which threatens cola, thus becomes a tailwind for another part of the same portfolio.
The strategic value is that it keeps the departing soda drinker inside the Coca-Cola tent. A consumer swapping a Coke for a Powerade or a smartwater is still buying a Coca-Cola product, distributed through the same system, defended by the same scale. BodyArmor, bought to compete with Gatorade1 in the premium sports-drink space, exemplifies the company's willingness to pay up to own a growing, healthier category. The caution is that Coca-Cola's brand and margin advantages are far thinner here than in cola — water especially is close to a commodity, fiercely competitive and private-label-prone — so this is growth bought with sharper competition and lower returns. But it is essential growth, and it turns the company's biggest long-run threat into a hedge.
Widening. Hydration rides the very health shift that pressures cola, keeping the departing soda drinker inside the portfolio — genuine growth, though on thinner brands and margins than the core.
Coca-Cola bought BodyArmor to catch Gatorade and recorded a $760 million impairment on it in 2024. The category growing faster than the company is the case for having bought in; sports drinks falling behind would say the purchase did not change the race.
