Stripe, the incumbents, and the networks are all data-rich — scale data is table stakes at the top.
The data-and-scale moat is real against sub-scale competitors but largely neutralized against the other giants of payments, who possess their own vast data and scale — and that is why it supports a narrow rather than a wide moat. Adyen's authorization optimization, fraud detection, and routing advantages come from seeing enormous volume; but Stripe sees enormous volume too, the large incumbents process trillions across their networks, and the card networks themselves — Visa and Mastercard — sit at the center of the global flow and see more of it than any single processor. Against these peers, Adyen's data advantage is not a unique possession but a lead of degree in a capability the whole top tier of payments shares, and one where the card networks, with the deepest data, may hold the strongest hand of all.
This shared nature caps the moat's width. A wide data moat would be one where scale conferred a decisive, self-reinforcing, winner-take-all advantage that competitors could not match — as it does for the dominant search or social platforms. In payments, scale is distributed among several large players and the networks, so no one, including Adyen, enjoys that kind of runaway data dominance; the giants compete on roughly comparable data footings, and the advantage over the small is offset by parity among the large. As machine-learning capabilities diffuse and the networks invest in their own optimization, the data gaps among the top players may narrow further. Adyen's data and scale are genuine, compounding advantages that make its platform better and more profitable and that sub-scale competitors cannot match — a real moat against the small. But an investor should recognize that against the competitors who actually matter — Stripe, the scaled incumbents, and the card networks — the data-and-scale advantage is shared rather than owned, a lead of degree in a capability the giants all possess, which is precisely why it strengthens Adyen's position among the scaled few without lifting it decisively above them — Stripe sees comparable volume1.
